Missed call text back ROI: how to measure it with your own numbers

The five figures you need, where to find each one, and a worked method for calculating what missed call text back is worth to your business without a vendor's statistics.

To measure missed call text back, you need five numbers from your own business: missed calls per month, the share that reply to the text, the share of those that book or become a lead, the share of leads that become paying customers, and what a new customer is worth. Multiply them together and compare the result with what you pay. Do not use a vendor's benchmark for any of the five.

The five numbers

1. Missed calls per month. Your phone system or carrier portal shows calls that were not answered. Count only business hours if you only text back during business hours. Exclude spam and withheld numbers.

2. Reply rate. Of the callers who received a text, how many replied. Your platform reports this. Before you have data, do not guess; run it for a month.

3. Conversion to booking or lead. Of the replies, how many ended in an appointment, an estimate booked, or a captured lead your team then worked.

4. Close rate. Of those, how many became paying customers. This one you already know from the rest of your business.

5. Customer value. The average value of a new customer over whatever period you plan on. First job value is the conservative choice; lifetime value is the optimistic one. Use the conservative one for this calculation.

The method

Missed calls × reply rate × conversion × close rate × customer value = monthly value recovered.

Compare that with the monthly cost of the product, including numbers and carrier fees. If the recovered value is well above the cost, the product pays. If it is close, look at the reply rate first, because the first text's wording is the cheapest thing to improve.

An example with placeholder numbers

Suppose a clinic misses 80 calls a month, a third reply to the text, half of those book, three-quarters of bookings show up and pay, and a first visit is worth 150 dollars. That is 80 × 0.33 × 0.5 × 0.75 × 150, roughly 1,500 dollars a month recovered. Your numbers will be different, which is the whole point of measuring rather than quoting.

The numbers that fool people

Counting all replies as wins. A reply that says "wrong number" is not a lead.

Using lifetime value with a short trial. If you evaluate over a month, count the first job.

Ignoring the calls you would have recovered anyway. Some callers would have called back. Compare against your callback rate before the product, if you know it.

Vendor benchmarks. "Recovers 40% of missed calls" is somebody else's business, if it is anyone's. Run your own month.

What to improve, in order

The first text's wording, because it moves the reply rate and costs nothing. Then the speed of the reply to the reply, because a caller who replies and then waits ten minutes has moved on. Then the booking flow, because a reply that ends in "someone will call you" converts worse than one that ends in a confirmed slot.

How long before I can trust the numbers?

One full month at your normal call volume. A week is too short and a holiday month is unrepresentative.

Should I count texts sent after hours?

Yes, separately. After-hours callers often convert differently, and knowing that tells you whether to extend the on-call coverage.

What if the reply rate is low?

Read the first text as a caller. If it is long, generic or sounds automated in a bad way, rewrite it. If it is good, check that texts are actually being delivered; carrier registration problems show up as silent non-delivery.
