Follow-up sequences that convert (and stop when they should)

How to build a lead follow-up sequence for a service business: the first reply, the spacing, the message that changes each time, and the rule that ends it.

A follow-up sequence that converts has four parts: an instant first reply that does something useful, two or three follow-ups over the next few days that each add something new, a clear rule for stopping, and a handoff to a person the moment the lead replies. Sequences fail when every message says the same thing and when nobody is watching for the reply.

The first reply is not part of the sequence

The first reply goes out within seconds of the lead arriving, and it is a real response: it answers the question, offers a time, or asks the one thing you need to know. It is not "thanks for your enquiry, we will be in touch". If the lead replies to this, the sequence never runs, because a person or the AI is now in a conversation.

The follow-ups: spacing

Day 1 (a few hours after the first reply, inside quiet hours), day 2 or 3, and day 5 to 7. Three follow-ups is plenty for most service businesses. After that, the lead is either sorted, not interested, or not ready, and a fourth message does not change which.

The follow-ups: each one adds something

The mistake is three messages that all say "just checking in". Each follow-up should give the lead a new reason to reply.

Follow-up 1: the easy next step. "Still want to get that booked? I have Thursday at 10 or Friday at 2."

Follow-up 2: something useful. The prep guide, the answer to the question most people ask at this stage, or what to expect at a first visit.

Follow-up 3: the honest close. "I will stop bothering you after this. If you would like to book later, this number works any time." People reply to this one more than you would expect.

The rule that ends it

Stop when the lead replies (a person takes over), when they book, when they say STOP or anything like it, or when the sequence finishes. Never restart a finished sequence automatically. If they come back in three months, that is a new conversation, not follow-up four.

The handoff

The moment a lead replies to any message in the sequence, the sequence stops and the reply is handled as a conversation: answered instantly from approved knowledge, booked, or handed to a person by rule. A sequence that keeps sending scheduled messages after the lead replied is the fastest way to look like a robot.

Different sequences for different leads

A web form lead, a missed call, and an Instagram DM are different people in different moods. The web form lead expected a delay; the missed-call lead expected a callback; the DM sender expected a DM. Write the first reply for each. The follow-ups can share a structure.

What to measure

Reply rate per message in the sequence. Bookings per sequence. Where in the sequence leads reply. If almost nobody replies to follow-up 3, shorten the sequence. If most replies come on follow-up 1, the first reply may be the thing to improve.

Should follow-ups come from the AI or a person?

The scheduled follow-ups can be automated, since they are the same for everyone. The reply to a reply should be instant, which means the AI for simple cases and a person for the rest.

How long between the first reply and follow-up 1?

A few hours, inside quiet hours. Same day if the lead came in the morning; next morning if it came in the evening.

Should I text or email the follow-ups?
